Everyone Measures CAC, But Who’s Counting CFC?

In every strategy meeting today, one metric is invariably mentioned: Customer Acquisition Cost (CAC). Whether you’re a well-funded corporate retailer, or raising your first angel round, or a well-established digital duopolist brand scaling Series C, CAC is one of the key performance metrics. “Real” spend that is neatly broken down by channel, optimised by funnel tweaks, scrutinised to the last rupee or dollar.

But there’s a metric we almost never hear about that could be costing brands far more in the long run.

Let’s call it Customer Forfeiture Cost (CFC), the residual lifetime value that is lost when a customer walks away from your business not because of price, competition, or even shifting needs, but because of a “burn”: a delivery missed or messed up, a refund that took weeks, an arrogant customer service call, or a product that failed spectacularly against the promise. In other words, when your brand hurts someone enough to make them walk away. Probably for ever.

It’s a paradox: brands are pumping thousands of crores into acquiring users, but they’re bleeding value at the other end. Yet, while CAC is a line item in every financial statement, CFC is invisible in management dashboards. CEOs don’t announce, “We’ve cut our forfeiture cost by 20% this quarter.”

Yet. every CXO knows it exists. The NPS scores, the social media complaints, the “never again” comments in reviews, the sinking feeling when repeat purchase rates fall.

Why CFC Matters More Than Ever

In every business, during the early stages each sale is a victory. Whether it was the retail chains that grew in the 1990s and early-2000s or the digital upstarts that came up through 2010s and 2020s, scale has been the mantra, and investors have poured money into scaling through the growing consumption of India 1 and India 2 customers.

Today customer acquisition isn’t cheap. The same person who clicked impulsively in 2020 now thinks twice before confirming payment. In this landscape, retention isn’t optional, it’s existential.

Every lost customer isn’t just a refund processed, or a cart abandoned. It’s the long tail of future repeat purchases that will never happen, negative word of mouth and brand distrust in the customer’s circle of influence, and increased future CAC due to declining organic reach.

Way back in 1967, management consultant Peter Drucker wrote in his book “The Effective Executive”: “What gets measured, gets managed”.

Today your CAC may be Rs. 500-1,000. If the average customer life time value (LTV) is Rs. 10,000, and a single burn causes churn after just one order worth Rs. 2,000, your CFC is Rs. 8,000, and that doesn’t even include reputational spillover.

Why We Don’t Measure It

Yes, CFC is hard to quantify. It’s not as easily attributable as ad spends. There’s usually no neat model telling you why someone never returned, because tech stacks aren’t typically designed to track emotional exits. And let’s face it, introspection about broken relationships is uncomfortable, even for management teams.

But that doesn’t mean it’s not real. If a customer leaves because your delivery executive messed up, or because your app crashed during checkout twice in a row, that’s on you, not the market. And in a business climate where sustainable growth is the mantra, LTV is king.

Ignoring CFC is like watching your roof leak and blaming the rain.

Toward a New Discipline

Brands and retailers must start measuring CFC, the value lost when customers disengage due to friction, mistrust, or neglect, and then start working on reducing it. This can be done by:

  • Tracking negative exits: Build feedback loops for poor customer satisfaction scores, refund requests, support escalations, and analyse their downstream effect on churn.
  • Building burn indicators: Assign internal scores to incidents where customers express betrayal or frustration, and combine qualitative feedback (customer calls, social posts) with purchase history to gauge how and when you lost someone.
  • Incentivising retention, not just acquisition: Perhaps most important, align teams across functions, not just marketing, to reduce friction and foster delight. Your logistics, tech, and customer service teams are as responsible for growth as your ad agency.

The Competitive Edge We’re Not Using

In a crowded space where everyone’s vying for eyeballs, trust is the true moat. Customers don’t expect perfection – they do expect accountability, authenticity, and recovery when things go wrong.

Brands that understand and act on Customer Forfeiture Costs will quietly start building a powerful edge: deeper brand loyalty, lower CAC over time thanks to referrals and repeats and greater lifetime value per user.

In other words, real, compounding value.

As the Indian brand ecosystem matures, Customer Forfeiture Cost needs to be as visible and valued as CAC. Acquisition is the invitation; experience is the relationship. Relationships, once broken, are expensive to rebuild; if they can be rebuilt at all.

In the end, growth isn’t just about who comes in. It’s about who stays, and why.

What Zepto’s New Data Analytics Tool Signals For The Quick Commerce Industry

Zepto has launched Zepto Atom, a paid analytics product for consumer brands. The tool offers live dashboards with minute-level updates, PIN-code level performance maps, and Zepto GPT, an in-house Natural Language Processing (NLP) assistant trained on internal data.

While Blinkit and Swiggy Instamart have not announced comparable offerings, Zepto is pitching Atom as a first-of-its-kind play in quick commerce data access.

The launch comes as Zepto gears up for a public offering. The company is in talks to sell $250 million in secondary shares to Indian investors to boost local ownership ahead of its IPO. With a $5 billion valuation and a presence in just 15 cities, Zepto is seeking new ways to expand both revenue and market influence.

A strategic product in the lead-up to IPO

Zepto’s push to monetise platform tools comes at a time when it is attempting to raise its domestic shareholder base to 50%, reportedly as part of regulatory preparation for a future IPO. CLSA, in its 2024 App-racadabra report, estimates Zepto holds 28% of India’s quick commerce market despite a limited presence, trailing Blinkit at 39%.

With Zepto Atom, the company appears to turn its data infrastructure into a service layer for brands. This raises questions about how user behaviour transforms into brand-facing insight.

Zepto’s Multi-Lever Margin Play

Zepto’s cost structure is divided into warehouse transport, dark store operations, last-mile delivery, and corporate overheads. According to CLSA’s App-racadabra report, the company has achieved measurable efficiency gains across each of these categories. For instance, long-haul warehouse transport costs fell from Rs 1.7 per order in March 2022 to Rs 0.8 in February 2024. Handling costs inside dark stores declined from Rs 11 per order in June 2023 to under Rs 10 by January 2024. Last-mile delivery expenses dropped 20% between December 2023 and February 2024, from Rs 50 to Rs 40 per order.

HDFC Securities highlights three key levers for e-commerce profitability: raising average order values via premium or bundled products, improving take rates through ads and private labels, and reducing last-mile costs through better routing. Zepto has pursued these through initiatives like Zepto Café, Relish (in-house food and meat brands), the Zepto Pass loyalty program, and now Zepto Atom—signaling a multi-pronged approach to expand margins beyond logistics.

Whether brands will act on the data that Atom delivers, remains an open question.

Granular offtake data is rarely made available to brands, whether it is by offline retailers or by online platforms; so far brands have been largely flying blind, especially when it comes to marketplaces. In that sense, Zepto’s Atom can be a huge enabler and gamechanger,” Devangshu Dutta, Founder, Third Eyesight, told MediaNama.

Not All Brands May Be Ready

Zepto Atom lets brands monitor impressions, conversions, share of voice, and customer retention in near real-time.

“While having access to real-time geographical and time-stamped sales data is potentially an absolute goldmine for any brand, how useful it is will depend much more on how ready or capable the brand is to use the analysis and make adjustments to its strategy,” said Dutta.

Brands can use Zepto GPT, the NLP assistant embedded in Atom, to query platform data conversationally—for instance, to identify under-indexed Stock Keeping Units (SKUs) in a specific PIN code or analyse what’s driving category sales. However, it remains unclear how brands interpret or act on these insights in practice.

The company has not disclosed Atom’s pricing model. It also hasn’t confirmed whether access will be open to all brands or restricted to high-volume partners. These details will likely determine adoption.

How Atom Fits into the Margin Strategy

Zepto Atom’s real-time sales metrics, SKU-level performance data, and customer retention patterns align closely with the margin levers identified by HDFC Securities. By providing granular insights, Atom enables brands to fine-tune pricing, reposition products, and run targeted campaigns, potentially increasing order values, improving take rates, and optimizing delivery routes. Such adjustments could boost volumes and conversions, benefiting Zepto through higher commissions and ad revenues.

“For Zepto it is certainly a differentiator and could be a driver for additional revenue not just in terms of the subscription fees that they would charge but the incremental impact it could make on the brand partners’ sales and, by extension, on Zepto’s own overall fees/revenues,” said Dutta.

Still, widespread adoption may depend on how well Zepto supports brand onboarding and data literacy. “It may make sense for Zepto to even assist brand-side personnel in understanding how best to use the new tools and also help them create tangible operational changes on their side using the insights.”

Search behaviour and profiling concerns remain unresolved

Earlier this month, Zepto used search behaviour to curate mood-specific product categories such as “Crampy” and “Hangry,” in response to searches related to premenstrual syndrome (PMS)—a recurring condition affecting many women before menstruation. Critics told MediaNama that this kind of emotional profiling could occur without user awareness or consent.

Zepto’s privacy policy states that it collects lifestyle, health, and behavioural data for personalisation and internal analysis. However, the company does not explain whether it stores inferred data, shares it with brands, or applies it to pricing and promotions.

Whether Atom makes any of this data visible to brands remains unclear.

Why This Matters

Zepto Atom signals a shift in how quick commerce platforms are looking to generate value—not just from delivery, but from the data their ecosystems produce. With tools like real-time dashboards and search-linked behavioural insights, Zepto is turning user interactions into assets for brand partnerships.

The move raises larger questions about where platform growth is coming from. Is the business of quick commerce becoming the business of behavioural data? As brands gain new visibility through Atom, the balance between consumer experience and commercial analytics becomes harder to separate.

Margins remain a pain point for organised FMCG supply-chain companies

Why are companies finding it difficult to sustain the supply-chain business?

Experts point out that gross margins in supplying fast-moving consumer goods (FMCGs) are very low.

While it does look attractive because it is the largest part of the consumption market, the last-mile supply chain and retailer are not making money.

“FMCG brands have ensured high margins for their businesses by streamlining and smoothing their supply chains over decades and making them cost-efficient,” said Anshuman Singh, founder and managing director, Stellar Value Chain Solutions.

Singh said in rural markets, the costs of supply chains were proportionately high due to lower volumes.

He added: “The low margins in the last leg of the FMCG rural supply chain make it difficult for new-age rural distribution players to offset the high costs.”

Devangshu Dutta, chief executive officer, Third Eyesight, a consultancy firm, said modern B2B (business-to-business) players had tried to step in to replace the traditional links in supply chains with price incentives and a large selection of products.

“Traditional distributors and wholesalers don’t just add costs but also add value, including aggregating demand for brands, disaggregating supplies for small retailers, providing market intelligence to both ends of the chain, and giving credit to retailers and a sort of financial guarantee for manufacturers,” Dutta said.

He said for their business models to work — online or offline — B2B businesses needed a significant concentration of demand, which had been tough to get in many locations.

On July 6, 2022, the Competition Commission of India (CCI), in the dispute between biscuit manufacturer Parle and B2B player Udaan, upheld the plea of the former, saying it did not violate competition laws. Parle had refused to sell its products directly to Udaan.

Udaan was the first B2B start-up to have a run-in with a well established brand, which was not interested in moving away from the traditional distribution model.

What has that meant for Udaan? It has meant tweaks to its business.

It further diversified its product portfolio so that its access to the market was not impacted.

It forayed into the mobile accessories segment as local brands tapped into its network of over 3 million retailers.

Earlier, this year it expanded its reach in the miller segment, which supplies staples like pulses, grains, wheat, rice, and oil.

Udaan aims to take on board about 100 miller partners per quarter.

It works with over 500 miller partners, supplying over 10,000 SKUs (stock-keeping units) to retailers and kirana owners, according to the company in an interaction with Business Standard.

The other company that recently had to tweak its business or go back to its focus on rural India is Pune-based ElasticRun.

B2B start-up ElasticRun has decided to focus on the core business and wind up its new expansion plans.

Backed by SoftBank and Prosus Venture, ElasticRun, which typically runs distribution for FMCGs in rural areas, decided to expand and also cater to retailers within city limits, i.e. tier 1 and tier 2 markets that had a strong distribution owing to companies having direct distribution in those areas.

“We initiated a pilot for urban markets. But through the year, as the macro changed, we decided not to pursue the urban pilot and focus on our core of rural business … we have to part ways with almost 2 per cent of our employees,” said Sandeep Deshmukh, co-founder and chief executive officer, ElasticRun, in an earlier interaction with Business Standard.

ElasticRun extends the reach of the brands’ direct distribution networks to deep rural markets. It enables access to a set of net new stores and customers, who were not accessible through traditional distribution networks.

The need to spend in order to get market share has caused well-entrenched players like Amazon to pull out of some of its distribution business.

Amazon India has decided to shut down Amazon Distribution, according to sources. This follows its recent decision to close down its food delivery and edtech offers. The moves are part of the annual operating planning review process amid global macroeconomic uncertainties. The e-commerce giant is looking to focus on its core businesses, sources said.

Amazon Distribution operates a platform where sellers sell FMCGs and apparel products from companies and distribute them among kiranas and small neighbourhood stores.

However, this unit operated in only three cities of Karnataka — Bengaluru, Mysuru, and Hubbali.

Retailers may soon be asked to not demand customer phone numbers

Retailers and shopkeepers will soon not be allowed to seek phone numbers of their customers while generating bills, according to a diktat by the department of consumer affairs, a senior government official said.

Taking the numbers of customers without their “express consent” is a breach and encroachment of privacy, said the official, without wanting to be identified.

The official added that such a move will be classified as an unfair trading practice defined as any business practice or act that is deceptive, fraudulent, or causes injury to a consumer.

Most large retailers mandatorily take down buyers’ phone numbers while generating the bill for their purchases and use them for loyalty programmes or sending push messages.

The move has come after the department received several complaints from consumers about retailers insisting on getting their phone numbers. This will be communicated to all retailers through industry bodies representing retailers soon, the official added.

While the implementation of these new rules may require some adjustments and initial costs for retailers, it is seen as a necessary step towards protecting consumer privacy and ensuring fair business practices in the retail sector, said experts.

While retailers will have to rework their systems in case this becomes a regulation, this won’t stop them from asking for phone numbers of consumers as their loyalty programmes run on these numbers, said Devangshu Dutta, founder of Third Eyesight, a retail consultancy firm.

He added that retailers also use numbers for sending e-invoices and so this could have a cost impact and environmental impact.

COVID-19: Medical devices need your attention

Standing on the porch of the Grand Hyatt Hotel in Mumbai suburbs, Diwakar Vaish, co-founder of Noida-based AgVa Healthcare, was trying to catch the attention of software industry executives. This is at the annual conference hosted by IT trade body Nasscom. Vaish’s stall was a side-show for startups to exhibit digital technologies in the healthcare sector.

On a cool, breezy February day, the atmosphere was nothing as grim you would expect in a hospital emergency ward. Vaish’s rig, comprising an iPad-like device on a short steel column mounted on wheels with dangling wires, was a cost-effective version of a ventilator used in critical care. There wasn’t much excitement about his solution, as few executives really understood the medical problem he aimed to solve.

Today, a robotic engineer by training, Vaish is super busy.

It is not easy to get him on the phone, as AgVa’s ventilator is suddenly in demand from all parts of the country. The company is running three shifts fulfilling orders, which have been pouring in since it became apparent that Indian hospitals did not have enough ventilators for patients rendered ill by the novel coronavirus.

Unwittingly, the need for ventilators has once again drawn attention to India’s medical devices industry or the lack of it. So much so that Anand Mahindra, chairman of the $17 billion Mahindra group, which has interests in automobiles, software and resorts, said that he was finding ways to manufacture ventilators in his factories. It isn’t easy putting together a ventilator, not when you are racing against time, but Mahindra is a hardy businessman with deep pockets, and maybe, just maybe, he will succeed.

In many ways, the Indian medical devices industry is an anomaly. India has a space programme, a nuclear programme, it is among the few countries that has developed patented medicines and a low cost version of anything from power turbines to trucks but when it comes to medical equipment, it fares poorly.

India is also the biggest supplier of FDA-approved drugs to the US, the biggest pharmaceutical market in the world. Even as the Indian market for medical equipment has grown at double-digit rates in the last five years to Rs 1 lakh crore, two-thirds of its needs are met by foreign companies such as Philips, GE Healthcare, Siemens and Abbott.

Import domination is all pervasive extending to even non-critical but common equipment like sonography machines, dentistry chairs and diagnostic equipment. Less than five Indian companies had revenue of more than Rs 500 crore a year and 90% were classified as small scale, with annual revenue less than Rs 10 crore. The biggest player in the domestic market is the Rs 1,300 crore Mumbai-based Transasia Bio-Medicals, which makes in vitro diagnostic solutions that are exported to Western markets too.

“For a long time, the government was the biggest buyer of medical equipment and they always preferred imported equipment. That meant that it was not lucrative for local entrepreneurs to invest their capital in the sector,” says G.S.K. Velu, managing director of Trivitron Healthcare, which makes and exports imaging equipment.

The proliferation of private hospitals in the last two decades also did not change things much. With well-entrenched foreign players and a liberal import duty structure to make available the best facilities in India, there were few local companies of scale who could invest big money to fend off competition. AgVa’s ventilators were priced at a fifth of the ones sold by the foreign competitors, yet it couldn’t make inroads into big hospitals. “It’s almost as if our cost was our barrier to sell. Being critical equipment, customers had a lot of inertia to even place test orders,” says Vaish.

Thanks to meagre domestic manufacturing. India also could not set standards of equipment specifications to suit the local needs. It had to tweak its own equipment standards to fall in line with those of foreign manufacturers. For example, in the US, defibrillators used to restore heartbeats by giving shock to patients had to last at least two shock cycles. But, in India, since access to hospitals and medical care was not as easy. patients arrive long after they have suffered heart attacks and Indian doctors use defibrillators for even 10 cycles at a time.

The local standards did not specify this need and as a result many imported defibrillators were not of much use in Indian conditions. “We still don’t have an act to regulate medical devices and it falls under the drugs category. Everything is still borrowed from the West,” says Aniruddha Atre, co-founder and director of Pune-based Jeevtronics Pvt. Ltd, which makes the world’s first hand-cranked defibrillator.

Trivitron’s Velu says that the share of locally produced medical equipment will increase within the next decade. This will be a combination of help from the government which will enforce more domestic manufacturing by overseas firms and increased entrepreneurship.

There is also a view that more global manufacturing will come to India, as firms de-risk their strategy of manufacturing everything in China. “In the past, when labour costs went up in the Chinese west coast, Indian garment companies were beneficiaries of increased orders even though other countries like Bangladesh and Vietnam too got a big share of it. The availability of labour and ability to scale up operations is something global players look for and to that extent India will always be an important outsourcing destination,” said Devangshu Dutta, managing partner at consultancy firm Third Eyesight.

The trend started even before the COVID-19 pandemic as companies in the US began to brace themselves for a trade war with China. For example, a US-based company has started sourcing Indian tyres at a 10-15% premium as it wants to diversify its risk from China. “India has witnessed a surge in mobile phone manufacturing. This is bound to increase the ecosystem in electronic manufacturing which in turn create ecosystems for industries like medical equipment,” says Sharad Verma, senior partner who oversees industrials at Boston Consulting Group.

The timing is also right for increase in local manufacturing, argues Verma. One of the important criteria for that is viable domestic consumption. It’s happened time and again in sectors like automobiles, mobile phones and more recently in manufacture of metro bogies after domestic consumption has reached a scale where it makes sense for companies to set up manufacturing facilities. “The industry is no longer small and the incidence of medical technology will only go up from here making it viable for even foreign companies to look at a manufacturing set up in India,” says Verma.

It will be interesting to see how it all plays out. The sector, so far, hasn’t seen much by way of private equity or venture investment. The most prominent one was an investment by a Morgan Stanley fund and Samara Capital in Surat-based Sahajanand Medical Technologies and Fidelity Growth Partners’s investment in Trivitron. But starting 2014, a government fund run by the Biotechnology Industry Research Assistance Council-incubated several companies who are slowly bringing their products to market. As some of these products hit home, especially in the wake of COVID-19, the action is definitely bound to pick up.
